Manufacturing Digital Transformation Advisor
Digital transformation in manufacturing cannot start with software alone. It has to start with understanding how the factory actually works.
I started my career as an Industrial Engineer in garment manufacturing. That experience gave me an early understanding of production, people, machines and processes on the shop floor.
I then spent the following decades building software products, connected systems and industrial applications.
That combination has shaped the way I look at manufacturing transformation today. A manufacturing problem is rarely solved by adding another dashboard or another software system. The real value comes from understanding what is happening on the shop floor, identifying where the problem is, and then using technology to solve it.
Manufacturing Perspective
Digital transformation has to work with the way a factory actually operates.
I look at manufacturing through the questions that plant heads, production teams, planners and operators deal with every day:
- Production — What is being produced, in what sequence, and why is it ahead or behind plan?
- Productivity — Where is the available time being used and where is it being lost?
- Capacity — What can the plant actually produce with the machines, people and shifts available?
- Planning — How do planning decisions work when they meet the actual constraints on the shop floor?
- Quality — Where do quality problems start and how do they move through the process?
- WIP — What is sitting between operations and what is that inventory telling us?
- Machine Operations — How are machines being used, stopped, changed over and maintained?
- Shop-Floor Processes — What is the actual sequence of work, rather than what the process document says?
- Data — What information is already available, what is missing, and how reliable is it?
- Decision Making — Who needs the information, what do they need to know, and when do they need it?
Once these things are understood, software becomes much more useful.
Areas I Work In
Production Digitization
Making production information available in real time and making it useful to the people running the operation.
Production data by itself is not enough. Combining it with quality, machine utilization and maintenance information provides a much better view of shop-floor productivity and helps the team take action while production is happening.
Material, Planning & Scheduling
Understanding where material is available, where it is currently sitting and how it moves through the factory is important for controlling inventory and meeting delivery commitments.
Planning cannot be treated as a separate document from production. It needs to consider actual manufacturing capacity, material availability, maintenance schedules, historical performance and what is happening on the shop floor.
The objective is to connect the plan with reality.
Shop-Floor Connectivity
Machines and industrial equipment already generate a significant amount of information. The challenge is getting that information into the digital systems without creating additional work for operators.
Depending on the machine and the business requirement, I look at different ways of collecting the information:
- Non-intrusive hardware-based data collection
- Data directly from PLCs and controllers
- Custom sensors where the machine does not provide the required information
The objective is not to connect everything just because it can be connected. It is to collect the information that contributes to the business outcome.
MES & Operational Systems
ERP systems handle important business processes, but manufacturing operations are much more dynamic and require decisions in real time.
Production, quality, maintenance, material movement and other shop-floor activities need to be connected to operational systems that operators and supervisors can actually use.
A common source of operational information helps the team understand what is happening and respond before a problem becomes a customer problem.
KPI & Actions
Both leading and lagging KPIs have an important role in improving shop-floor productivity.
Leading KPIs help the operations team understand what is happening now and take action during the shift.
Lagging KPIs help management understand how the operation has performed and how it is improving over time.
The KPI itself is only part of the solution. The real value comes from giving the right information to the right stakeholder and connecting the KPI to the action that needs to be taken.
Energy & Resource Intelligence
Energy cost and sustainability are related, but they are not the same objective.
Understanding energy and resource consumption in relation to production is more useful than treating energy as a separate utility report.
The important question is not only how much energy was consumed, but also what was produced with that energy and where the consumption can be improved.
This creates a much more practical basis for energy conservation and sustainability initiatives.
Data & AI
Data digitization is an important foundation for Industry 4.0.
The real opportunity is to use both real-time and historical operational data to improve decisions.
But manufacturing data is rarely clean or complete. There are data silos, inconsistent information, missing context and sometimes incorrect data. These need to be understood before applying AI or analytical models.
The business and process context has to come first.
The value is in the question being asked and the decision that needs to be made, not in the AI model by itself.
My Approach
I don't follow a rigid transformation methodology. In my experience, the following sequence usually provides a good starting point:
- Understand the Process
- Identify the Problem
- Identify the Data
- Design the Digital Approach
- Implement
- Measure the Result
The last step is important.
Digital transformation should not end with implementation. The improvement should be measurable—whether it is productivity, delivery, quality, inventory, energy consumption or decision-making.
Technology is only useful when it creates a measurable improvement in the operation.
